SDR Agency Guide: Outsourced SDRs vs a Cold Email Agency

An SDR agency rents you sales development reps: people who research accounts, prospect by phone, email and LinkedIn, qualify interest and book meetings for your closers. You pay a monthly fee (sometimes plus a per meeting bonus) instead of hiring, training and managing reps yourself. If your buyers mostly respond to email, a cold email agency can do the top of that job for less, and many companies end up with a hybrid of the two.

This guide explains what an SDR agency actually does, what it costs compared with in-house reps, where an email-first agency is the better fit, and how to combine them.

What an SDR agency does

Sales development is the work between "this company might buy" and "the account executive has a meeting." An SDR agency takes over that work, either as a dedicated team or as a shared pool of reps working several clients.

Typical scope includes:

  • ICP and account list building. Agreeing on target companies and titles, then sourcing contacts.
  • Multi-channel outreach. Cold calls, cold email sequences, LinkedIn connection requests and messages, sometimes video.
  • Qualification. Asking discovery questions to check fit, budget, timing and authority.
  • Meeting booking. Putting qualified prospects on your reps' calendars and confirming attendance.
  • CRM hygiene. Logging activities, notes and outcomes in your CRM.
  • Reporting. Activity numbers (dials, emails, conversations) and outcomes (meetings held, opportunities).

What it usually does not do: run the discovery call, demo or close. Those stay with your account executives. If you want the whole sales motion handed off, that is closer to full sales outsourcing.

SDR agency vs cold email agency vs in-house SDRs

These three get compared constantly, but they buy different things.

SDR agency Cold email agency In-house SDR team
What you get Reps working several channels, including phone An email outreach program: data, copy, sending infrastructure Your own employees
Main channel Phone plus email and LinkedIn Email (sometimes LinkedIn) Whatever you choose
Who talks to prospects first Agency reps, in live conversation Prospects reply by email; replies usually go to your team or the agency Your reps
Volume per month Limited by rep hours High, limited by inboxes and list size Limited by rep hours
Time to first meetings 2 to 4 weeks cited by Cleverly Weeks, longer if new domains need warmup Hiring plus about 3 months to ramp (Bridge Group)
Brand control Medium: reps speak for you High if you approve all copy Highest
Knowledge you keep Depends on contract Copy, lists and replies, if the contract says so All of it
Best for Complex or high-value deals, phone-friendly buyers Clear offers, large target markets, email-reachable buyers Companies ready to build a long-term sales team

The key difference is the conversation. An SDR agency's reps talk to your prospects live and represent your company in real time. A cold email agency builds a system that starts conversations at scale, and the talking happens in writing, usually by your own team.

How SDR agencies charge

SDR agencies use the same pricing models as other lead generation vendors, with the retainer being most common. Our guide to pay per lead vs retainer pricing covers each model in depth. Here are the published 2026 ranges specific to outsourced SDR work.

Pricing model Published range Source
Monthly retainer $4,000 to $18,000 per month Revnew (March 2026)
Retainer plus performance $3,000 to $8,000 base plus $100 to $300 per qualified appointment Revnew
Dedicated team (2 to 3 SDRs plus a lead) $8,000 to $25,000 per month Revnew
Pay per qualified meeting $200 to $800 per meeting Cleverly (July 2026)
Overall outsourced SDR programs $3,000 to $15,000+ per month Cleverly

Revnew also breaks costs down by tier: about $2,500 to $5,000 per month for an entry-level program (roughly one part-time SDR equivalent), $6,000 to $14,000 for mid-market (one to two dedicated reps across channels) and $15,000 to $30,000 or more for enterprise programs with senior reps and account-based outreach.

A few published examples, as reported in Cleverly's 2026 roundup: SalesRoads at about $9,950 per four-week cycle and memoryBlue at roughly $11,000 per month for dedicated resources, with CIENCE at $2,499 to $9,000 or more plus a setup fee. These are third-party estimates, so confirm current pricing with each vendor.

What moves the price

  • Dedicated vs shared reps. A rep who works only your account costs more than a slice of a shared rep.
  • Seniority and location. Onshore, experienced reps cost more than offshore or junior reps.
  • Channels. Adding phone usually raises the price more than adding LinkedIn.
  • Data and tools. Some agencies include contact data, dialers and sending tools; others pass them through.
  • Management. A team lead, QA on calls and weekly strategy sessions all add cost.

The real cost of an in-house SDR

Agencies often compare their fee to a fully loaded in-house rep, so it helps to know the numbers.

The Bridge Group's 2025 SDR report (one of the longest-running surveys of SDR teams) found:

  • Median on-target earnings: $80,000, unchanged since 2022.
  • Base salary: $55,000, with $25,000 variable (a 68:32 pay mix).
  • Average ramp time: 3.0 months.
  • Average tenure: 1.9 years.

That base alone is about $4,600 per month before variable pay, payroll taxes, benefits, tools, data, recruiting and manager time. Cleverly's 2026 roundup estimates a fully loaded in-house SDR at $140,000 to $160,000 a year, though it does not show its math.

The tenure figure matters as much as the salary. If a rep takes about three months to ramp and stays about two years, a meaningful share of every hire's time goes to getting up to speed, and the cycle restarts when they leave.

None of this means in-house is wrong. In-house reps build product knowledge, learn your buyers and can grow into account executives. It just means the fair comparison is total cost and time to productivity, not salary vs agency fee.

Where an email-first agency fits better

An SDR agency is built around people's hours. A cold email agency is built around infrastructure and lists. That makes email-first the better fit in several situations:

  • Large addressable market. If you have thousands of companies to reach, email scales beyond what a few reps can call.
  • Clear, easy-to-explain offer. If a prospect can decide whether they are interested from a short email, you do not need a live conversation to start.
  • Buyers who do not answer the phone. If your buyers rarely pick up calls from unknown numbers, email lets them reply on their own time.
  • You have people who can handle replies. If a founder or account executive can respond to interested prospects within a few hours, you do not need an agency rep in the middle.
  • Budget is tight. Email programs generally cost less per month than dedicated SDR teams. Cleverly's 2026 cost guide puts cold email campaigns at $2,000 to $8,000 per month, below most dedicated SDR ranges above.
  • You want to own the conversation. With email routed to your team, every reply and every objection is visible to you.

An email-first agency also forces discipline on targeting and messaging, because there is no rep to improvise around a weak offer. Our page on cold email services covers what a done-for-you program includes, or you can book a 30-minute call with David at Koldify to see what one would look like for your offer.

Want a second opinion? If you are weighing an SDR agency against a cold email agency and want someone to sanity-check the scope, book a 30-minute call with David at Koldify. He will tell you honestly if phone-led outreach is the better fit for your market.

Where an SDR agency fits better

Be fair to the other side. An SDR agency is often the better choice when:

  • Your market is small and high-value. If there are 300 target accounts and each deal is worth six figures, careful multi-threaded outreach by skilled reps beats volume.
  • The product needs explaining. Complex offers often need a live conversation before a prospect agrees to a meeting.
  • Your buyers live on the phone. In some markets, prospects are easier to reach by phone than by email, and a live call gets a faster answer.
  • You need qualification before meetings. If your account executives are expensive and stretched, a rep who screens prospects on budget and timing protects their calendar.
  • You have no one to handle replies. If nobody on your team can respond to interested prospects quickly, an agency that also books the meeting fills that gap. An appointment setting agency is another way to cover it.

Hybrid options

Most companies do not need to choose one model forever. Common hybrids:

1. Email agency plus your own closer

The cold email agency runs data, copy and sending. Interested replies go straight to a founder or account executive who books and runs the call. This is the leanest setup and works well when someone senior can respond fast.

2. Email agency plus an in-house SDR working replies

One in-house SDR handles replies, follows up by phone with prospects who engaged, and qualifies before booking. You get email's scale with a human on the follow-up, and the knowledge stays in-house.

3. SDR agency for top accounts, email for the long tail

Reps work a short list of high-value accounts with calls and personal emails, while an email program covers the broader market. This needs clean account lists so the two never hit the same people.

4. Agency first, in-house later

Start with an agency to prove the channel and message, then hire once you know what works. Make sure the contract gives you the playbook, copy, lists and reply history at the end, or you will be starting over.

Hybrid Monthly cost profile Best when
Email agency + your closer Lowest A senior person can answer replies within hours
Email agency + in-house SDR Medium You want a human follow-up and to build internal skills
SDR agency (top accounts) + email (long tail) Highest Mixed market: a few big accounts plus many small ones
Agency now, in-house later Medium, then shifts to payroll You want to test before hiring

Questions specific to SDR agencies

General agency checklists apply, and our lead generation agency checklist has a full scorecard. These questions are specific to SDR work:

  • Who are the reps? Where are they located, how experienced are they, and will the same reps stay on your account?
  • Dedicated or shared? If shared, how many other clients does each rep work?
  • Can I hear calls? Ask for recordings from the first two weeks and a regular sample after that.
  • What counts as a qualified meeting? Get the criteria in writing (title, company fit, stated need, attendance).
  • What is the call script and who approves it? You should sign off on anything a rep says on your behalf.
  • Which email domains do reps send from? Sending should happen on separate domains, not your main company domain.
  • What happens when a rep leaves? Ask how they ramp a replacement and whether you pay during that time.
  • What do I keep at the end? Scripts, call notes, lists and CRM data should be yours.

If you want to equip your own SDR instead

If you decide to hire in-house, the tool stack is small and affordable compared with salary. Some tool links here are affiliate links (disclosure). Nerdy Joe is a certified Apollo.io Managed Services Partner and a PlusVibe Certified Silver Partner.

Need Tool Price as of October 2026
Contact data, sequences and dialer Apollo Basic $49 per user per month billed annually; Professional $79 billed annually; Advanced Dialer add-on $119 per team per month billed annually (third-party sources)
High-volume email sending Smartlead Base $39 per month; Pro $94 per month (90,000 sends)
High-volume email sending PlusVibe Personal $37 per month; Business $77 per month (150,000 emails)

Apollo is the natural hub for an SDR because it combines a contact database, sequences and calling in one place; Apollo's knowledge base says the US dialer uses 1 credit per 30 seconds of connected call time, and unanswered calls use none. Our Apollo review covers credits and limits in detail. If your rep will send at volume, pair it with a dedicated sending platform on separate domains; the Smartlead vs Instantly comparison covers the two most common choices, and Instantly is another option.

Where Koldify fits, and who it is not for

Koldify is a done-for-you cold email agency run by David Tile; Nerdy Joe is its content site. It is email-first, not an SDR agency, so it fits the "email agency plus your own closer" and "email agency plus in-house SDR" hybrids above.

  • Koldify owns and operates its sending infrastructure with no middlemen, and sends from separate domains, never your main domain.
  • New inboxes warm up for about three weeks before any campaign sends; campaigns typically launch around week four.
  • Lists, offer and copy are built with you and approved before launch.
  • Replies are routed to you, and your team handles the conversation, booking and closing.
  • Month-to-month, no long-term contract.

Results reported on koldify.io include 10M+ cold emails sent, 50K+ leads generated and $10M+ in pipeline for clients. Skrapper got 140+ interested leads, and Koldify's own outbound produced about 500 leads from about 250,000 sends in three weeks.

Koldify is not the right choice if you need reps making cold calls, if nobody on your team can respond to replies, or if your market is a few dozen accounts that need hand-crafted outreach. In those cases, an SDR agency or an in-house hire is the better path. If email-first looks like the right fit, book a 30-minute intro call with David to see how the program would be set up for your market.

Frequently asked questions

What is an SDR agency?

An SDR agency is an outside company that provides sales development reps to prospect for you. Its reps research accounts, run outreach by phone, email and LinkedIn, qualify interest and book meetings for your account executives.

How much does an outsourced SDR cost?

Published 2026 ranges run from about $2,500 to $30,000 per month depending on the number of reps, seniority and channels, according to Revnew. Cleverly's 2026 roundup puts most outsourced SDR programs at $3,000 to $15,000 or more per month.

Is outsourcing SDRs cheaper than hiring in-house?

Often, once you count everything. The Bridge Group's 2025 report puts median SDR on-target earnings at $80,000 with about three months to ramp, and that is before benefits, tools, data and management time. An agency can be cheaper per month, but you give up direct control and the knowledge stays with the vendor unless the contract says otherwise.

What is the difference between an SDR agency and a lead generation agency?

An SDR agency sells people doing sales development work across channels, usually including phone calls and meeting booking. A lead generation agency is a broader label that includes SDR agencies, cold email agencies, LinkedIn agencies, paid media shops and data vendors.

How long does it take for an SDR agency to produce meetings?

Cleverly's 2026 roundup cites two to four weeks from launch to first meetings for outsourced programs. If the program includes new email domains, expect warmup to add a few weeks before email volume can ramp.

Do SDR agencies make cold calls?

Many do, and phone is the main thing that separates a full SDR agency from an email-only agency. Ask how many dials each rep makes, whether calls are recorded, and whether you can listen to them.
